Read a management analysis with decisions and uncertainties in view

Read a management analysis for profit, cash, underlying drivers, uncertainty and decisions.

The value of a management report is not the number of charts it contains. It is whether a reader can see what needs attention, why it matters and which facts remain uncertain before a decision is made. Start with the relationship between profit, cash and risk, then investigate the drivers and practical options.

The right questions depend on the decision. Opening a new location calls for a view of investment and break-even conditions; reviewing a marketplace promotion may require settlement, refund and payment timing. The following figures are hypothetical and illustrate a way to move from a result to an action.

Start with the conclusion and the comparison basis

Suppose a monthly analysis shows net revenue of RMB 13.20 million, RMB 1.20 million above the RMB 12.00 million budget. Yet contribution after the stated variable costs is RMB 2.64 million, below the budgeted RMB 3.60 million. Contribution margin has fallen from 30% to 20%. Revenue growth does not by itself establish improved profit, and contribution is not net profit after every expense.

Before asking why, check whether actuals and budget cover the same period, entities, activities, tax basis and treatment of refunds. Identify which costs have already been deducted. If actual revenue omits refunds that are still being processed while the budget accounted for them, the two numbers are not directly comparable.

A useful provisional conclusion might be: “Revenue exceeded plan, but less contribution remained from each yuan of sales. First examine discounts, product mix and the relevant variable costs.” It identifies where to look; the summary figures alone cannot prove that a particular promotion caused the decline.

Examine the drivers that could change the decision

Choose the questions that matter to the current business problem:

ResultFollow-up questionRecords to check
Revenue rises while contribution fallsHow much changed because of volume, net price, product mix and unit cost?Budget, orders, refunds, product and expense details
Profit is positive but cash is tightWhen will customers or platforms pay, and which payments are due first?Settlement statements, receivables ageing, bank balances, payment schedule
Spending is above budgetDid activity increase, or did the cost or efficiency at a comparable activity level change?Invoices, contracts, activity measures, budget assumptions
A conclusion is uncertainIs the gap missing evidence, a condition that has not been confirmed, or a forecast?Open returns, dispute records and confirmations

If volume changed, restating variable-cost budgets at actual activity can make the remaining difference easier to interpret. For several products, pay attention to mix rather than relying only on a combined average. ACCA's description of commercial finance work connects analysis of business drivers to management decisions.

Read profit and cash together

Continue the hypothetical case. Available cash on the report date is RMB 0.90 million. Customer receipts and marketplace settlements expected within 30 days total RMB 2.30 million, with overlaps removed. Planned payments to suppliers, staff and others in the same period total RMB 3.50 million. If these amounts arrive and are paid on schedule, with no other cash movements, the closing shortfall is RMB 0.30 million: 0.90 + 2.30 − 3.50 = −0.30 million.

If RMB 0.50 million of expected receipts moves beyond those 30 days and everything else stays unchanged, the shortfall becomes RMB 0.80 million. That is a scenario, not a prediction that the shortfall will occur. Confirm receipt dates, payment flexibility and available funding; separately include restricted cash and other receipts or obligations where relevant.

Suppose receivables total RMB 3.40 million, including RMB 1.20 million overdue: RMB 0.80 million with no known dispute and RMB 0.40 million under dispute. Both components are already included in the overdue total and the receivables balance. Reconcile the expected RMB 2.30 million of receipts to individual receivables and settlement records so amounts are not counted twice. Customer commitments and dispute status still need verification.

Decide what to do and who will follow up

In this situation an owner could ask the team to verify the main causes of the lower contribution margin and confirm receipt, dispute and payment dates before obligations fall due. Whether to reduce advertising or postpone purchasing also depends on contracts, inventory and future sales. Record the expected effect, owner and review date for each option, then update the assessment when conditions change.

An effective report distinguishes confirmed facts, calculation assumptions, unresolved questions and recommended actions. Put a material gap or uncertainty close to the conclusion it affects. IFAC's discussion of providing context and risk information in business reporting likewise emphasizes connecting numbers with business drivers.
